# Astris Partners > Astris Partners builds demand engines for B2B companies with complex buyers. We run it end to end; you stay focused on the business. Astris Partners is a revenue advisory firm for B2B companies whose product already wins deals and whose growth still hangs on referrals and inbound. It builds and operates a demand engine - off-market intelligence, brand-safe distribution, qualification and handoff, and sales enablement - for markets with long cycles, layered stakeholders and six or seven figures on the line. The solutions they turn to were built for a different job: pushing high volumes of simple, transactional deals through short cycles. None of that survives a six- or seven-figure sale with five stakeholders. ### Everyone's working the same list Every vendor, every SDR team, every agency pulls from the same stale databases. Your competitors are emailing the same 2,000 contacts you are - and the buyers actually in motion aren't on the list at all. ### Referral dependence New business arrives through relationships, not through a channel you control. ### No forecast Next quarter's demand is a guess, which makes hiring and planning a gamble. ### Founder-led selling The founders are still the only people who can open doors, so pipeline moves at the pace of their calendar. What we do ## A proprietary demand architecture, executed on your behalf We call it ATLAS: the proprietary technology our team uses to test messaging programmatically and launch tightly targeted campaigns. Built around your buyers, run by operators, and accountable for one thing - qualified opportunities on your calendar. ### Intelligence & architecture The signal layer is the product. Data engineers from Fortune 500 orgs build it around your mandate - funding, hiring, regulatory and switching signals that decide who you pursue while they're still invisible to your competitors. ### Distribution & validation Brand-safe, multi-touch outreach - every reply qualified against your criteria before it reaches your team. ### Compounding performance Every campaign feeds the next. Targeting and messaging get sharper, yield concentrates where it converts. [See the full seven-mechanism process →](https://astrispartners.co/solutions) Where the alternatives break ## Why the usual fixes fail ### Velocity playbooks Built to maximize sends and opens, which means nothing to the handful of buyers who can actually sign. ### In-house SDR builds Months of hiring, training and management overhead before the first real meeting lands. ### Generalist agencies Run a $250K considered sale the way they run a $2K subscription, and senior buyers can tell. ### No proprietary data Everyone works off the same stale database, with no read on intent, account context, or what is actually happening inside the company. Why the usual fixes fail ## Four ways to build demand. One survives a committee Every alternative on this table works somewhere. None of them was designed for a $250K considered sale with five stakeholders and an eighteen-month cycle. | | Astris · ATLAS | Velocity playbooks | In-house SDR build | Generalist agency | | --- | --- | --- | --- | --- | | Where buyers come from | Off-market signal layer built per mandate by Fortune 500 data engineers | The same purchased database as every vendor emailing your market | The same purchased database as every vendor emailing your market | The same purchased database as every vendor emailing your market | | Built for | Six- and seven-figure considered sales | High-volume transactional deals | Whatever the first hire already knows | $2K subscriptions | | Time to first meeting | 3-4 weeks | Fast, but the meetings don't qualify | 3-6 months of hiring and training | 4-8 weeks | | Who qualifies the reply | We do, against your criteria, before handoff | Nobody - volume is the metric | A junior rep learning your market | An account manager carrying six accounts | | After the meeting | Fractional commercial lead, call reviews, assets | Out of scope | Your problem | Out of scope | | Commercial model | Fixed component plus milestone success fee | Per-meeting, quality unenforced | Salary, ramp and management overhead | Flat retainer regardless of outcome | Track record · nine mandates on camera ## Results from markets most firms avoid Gatekept buyers, $1B+ conglomerates, deals years in the making - including conversations at 17 of the 20 largest US pharma organizations, buyers most vendors never get in front of. Our partners tell the story on camera, numbers included. Diagnostics platform **100+** - partner meetings in under 3 months Alveo had spent two and a half years hunting co-development partners who matched six to eight characteristics at once - a dedicated team still described it as a needle in a haystack, with each partnership worth hundreds of thousands to millions. We booked over 100 meetings with strategic prospects inside three months. Many are now advancing toward formal agreements. > You guys have kind of thrown the switch magically, and it's a game changer for us. It's like you get it - and the ROI is just off the charts. > > Erik Tyrrell-Knott · VP Business Development, Alveo Technologies Ex-GE Healthcare. Commercializing handheld molecular testing. Anti-counterfeiting technology **8 wks** - to Colgate, Ferrero, Merck and Tata Counterfeiters target the largest organizations on earth, so Ennoventure needed lighthouse accounts at companies doing $500M+ in global revenue - buyers most vendors never get in front of. We fixed deliverability into the enterprise, workshopped the message until it landed, and set qualified meetings that became CRM opportunities. > Having Astris on our side - clearly being able to get the deliverability into the enterprise, being able to workshop the messaging, getting that feedback loop - was very helpful for us. > > Taylor Tresselt · Ennoventure Ex-Oracle. Selling brand protection to $1B+ conglomerates. Last-mile delivery technology **$250K** - ARR - 7x their average customer 98% of Medzoomer's lead flow came from cold calling. Outbound was the one channel they could never crack: blacklisted domains from earlier attempts, pharmacy gatekeepers and procurement, and two to three vendors who had already failed at it. After a meticulous three-to-four week deliverability ramp they averaged three to five qualified calls a week - and closed the largest deal in company history. > I let go of the reins and let you do what you do best. We definitely have the ROI now to prove it was the right decision to trust your guidance. > > Marvin Kloss · Founder & CEO, Medzoomer Built compliance-grade last-mile delivery for pharmacy. SMB lending **$1.8M** - in approvals generated in 45 days Big Think Capital needed new lead channels for a 75-rep sales floor where every rep wants roughly 250 leads a month - and in SMB lending a new source has to prove itself fast, because the borrower needs financing inside 72 hours. The very first outbound message they replied to funded a deal. Inside 45 days we generated over $1.8M in approvals - from 154 leads against a forecast of 30 - with four businesses funded so far. > A brand-new lead source where the first lead funds and goes through the full process is a testament to your work. > > Jake Dombroski · Director, Big Think Capital 11 years in SMB lending fintech. Medical device AI **~70** - conversations booked in 5 months Infera's outbound was conferences and LinkedIn, capped by how much time a lean founding team could spare - and their buyers are a narrow set of regulatory affairs leaders and CDMOs. A previous fractional hire took a month just to get systems started. We booked around 70 conversations, with dozens still live deep in pipeline after multiple meetings. > I've never had a conversation that is a waste of time. You can cast a wide net, but make sure you're fishing in the right part of the ocean. > > Harry Blumsack · Founder & CEO, Infera Came out of medical device development; regulatory lead is ex-FDA. Entertainment payroll **~90%** - of meetings were real opportunities Revolution Payroll had no outbound function at all - growth ran entirely on the founders' book of business - and in a union-heavy niche with only a handful of players in North America, Sukhi was certain nobody outside it could understand how it buys. We delivered market research and a 90-day plan before any contract was signed. Their funnel came up, meetings converted to customers, and they extended. > Every step of the way I was skeptical. Since then about 90% of the meetings have been legitimate opportunities - and we extended the contract. > > Sukhi Pabla · President & Co-Founder, Revolution Payroll Builds payroll software for film, TV and commercial production. Behavioral health **~50** - calls booked across psychiatry practices Mentavi ran cold outbound in-house for months, burning the time of the one business development rep they had - in a heavily regulated category where a category creator needs a challenger message. Corey evaluated a couple of dozen firms before signing. We onboarded with his whole bizdev and customer success team in the room, and the targeting got cleaner every cycle. > A lot of agencies in your position are more concerned about getting started than getting started right. That was really impressive. > > Corey Hart · Growth & Marketing, Mentavi Health Eight years in mental health; third digital health company. Herbal supplement retail **75-100** - daily cold calls replaced An in-house rep was dialing 75 to 100 numbers a day into a fragmented network of individual store owners who never pick up the phone, working from purchased lists that were outdated on arrival. We built real-time data on the actual decision-makers and reached them in writing instead - turning voicemails into sample requests and two-way conversations, then scaled once the formula held. > Astris was really good at slowing down to speed up. Once we got the formula right, we were able to explode and grow at scale. > > Colby Swann · 25+ years in revenue leadership Cut his teeth at a Fortune 500 retailer. Health tech **3-4 wks** - to first results (in-house builds average 3-6 months) This health-tech company was past the awareness phase and into hyper-growth, needing highly qualified prospects for a sophisticated offer - with finite startup resources and traditional outbound tooling that was quietly failing them. Three bespoke workshops and always-on message testing took what they already knew about their value proposition and fitted it to what qualified buyers actually needed - landing meetings with the Silicon Valley ICPs they were after in weeks rather than quarters. > There were so many blind spots, and it was very humbling for me as a CMO. I learned a lot from Kevin and his team. > > Christopher Gaube · Fractional CMO, Changent Brand A decade at Nike; now fractional CMO to ~10 businesses. Your fractional sales lead ## We don't book conversations and disappear Pipeline is only half the job. We stay on to help you convert it - acting as your fractional commercial lead, shaping the offer, and carrying the revenue target alongside you. Between our own mandates and our partners', we've sat in on thousands of sales conversations. We see what works in your industry every day - so we already know the shape your sales process needs to take. ### Call review and coaching We listen back with your team and fix what cost you the deal. ### Assets that work in the room The pre-call material your reps need to hold a senior buyer's attention. ### A shorter route to signed Fewer stalls between first conversation and closed deal. Who this is for ## We don't specialize in a vertical. We specialize in a problem The common thread across all of them is buyer complexity: long cycles, committees, gatekept inboxes, and the gap between where you are and where you need to be. That problem exists across dozens of industries and hundreds of sub-verticals. ### Healthcare & Life Sciences Health-tech, diagnostics, pharma services, medical platforms. Long, multi-stakeholder cycles. Compliance-sensitive outreach. ### B2B Software & Data Vertical SaaS, analytics, infrastructure, platforms post-PMF. Founder-led sales at a ceiling. Failed SDR builds. ### Industrial, Manufacturing & Services Authentication, supply chain, distribution, B2B services. Gatekept Fortune 500 buyers. No repeatable demand channel. [See all industries we serve →](https://astrispartners.co/industries) The two questions we always get ## What it costs, and what it breaks ### “What does it cost?” A fixed component plus a success fee, structured around milestones - and if we can't move the needle, we say so. ### “What does my team have to change?” Nothing. The engine runs in parallel with what you already have - your CRM, your tools and your team's workflow stay exactly as they are. Fit check ## We're not a fit for everyone We'd rather tell you now than three months in. If the offer isn't proven, the LTV is under $20K, the market is under 10,000 contacts, or you want a vendor at arm's length - the math doesn't work, and we'll say so on the first call. ### Proven demand We amplify demand. We can't create it. ### $20K+ LTV Below that, a precision-built meeting doesn't pay back. ### 10,000+ addressable buyers Message-market fit takes testing volume. We need a market big enough for the signal layer to work. ### Inside the tent You see everything we do; we see everything you know. This is for ambitious leaders of B2B companies with product-market fit who are ready to scale without building an in-house SDR team. Our ideal partners have proven their solution with real customers and invested growth capital, but struggle to generate consistent, high-quality sales opportunities. They want to free founders and executives from being the primary salespeople - without the substantial costs of hiring, training and managing an internal SDR team. Our approach lets you concentrate on growing the business while we build and operate the engine that keeps your pipeline filled with high-intent opportunities. Fit check ## We're not a fit if… We'd rather tell you now than three months in. If any of these describe you, the math doesn't work and we'll say so on the first call. ### You haven't proven demand yet We amplify existing demand; creating it from zero is a different job. If you don't have real customers and results behind the offer, we'd be spending your budget testing whether anyone wants the product at all. We'd rather tell you that on the first call than three months in. ### Your LTV is under $20,000 The math has to work. Below $20K of lifetime value, the cost of a precision-built meeting doesn't pay back - you need self-serve or paid media, not an outbound team. ### Your market is under 10,000 contacts Finding message-market fit takes testing volume. Below ~10K relevant contacts, we'd burn through your entire universe before learning what converts. Below roughly 10,000 contacts, ABM is the better tool. ### You want a vendor at arm's length This only works if we're inside the tent - your insights, proof, customer feedback, and past learnings on the table. [See if you qualify →](https://cal.com/team/astris/intro-call) [See the proof →](https://astrispartners.co/case-studies) The market ## Why generic outreach dies in a regulated market ### Buying committees, everywhere Clinical, commercial and procurement stakeholders evaluate the same offer through different lenses. A message that lands with one falls flat with the others. ### Compliance-sensitive claims In a regulated category, one wrong claim creates legal exposure. Messaging guardrails are table stakes here. ### Gatekept buyers The largest pharma and health-system buyers sit behind gatekeepers, filters and inboxes trained to delete anything that smells like a blast. ### Cycles that outlast campaigns Deals take quarters, not weeks. A demand channel here has to compound - volume spikes that fade after a month are worse than nothing. The approach ## Built for committees, compliance and long cycles ### Clinical-grade targeting Our signal layer reads the triggers that matter in this vertical - funding rounds, trial milestones, regulatory events, conference presence - so campaigns reach organizations already in motion. ### Messaging per stakeholder Workshops extract what actually won your existing customers, then we write and test angles separately for clinical and commercial audiences - with compliance guardrails enforced on every send. ### Qualification that respects the science Replies are screened against your fit criteria before they reach your team, so your clinical leads spend time with serious counterparties. Every message carries the weight of explaining a category that doesn't exist yet. ### Buyers who can't name the problem They feel the pain but don't search for your solution. The demand exists - it just doesn't have your name on it yet. ### Hype fatigue Every inbox is full of AI pitches. Being one more is fatal - the word itself has become a reason to delete. ### No obvious budget owner When the category is new, no one's mandate covers it. Deals stall not on interest but on whose budget it comes from. The approach ## Built for offers the buyer is still learning ### Angle testing at volume Structured tests across framings until one provokes decisions - message-market fit run as a structured experiment. ### Problem-first messaging Lead with the cost of the status quo. Buyers move on pain they already recognize. ### Proof-led education Case evidence carries the category explanation. A named result explains what a paragraph of positioning can't. Speed from first reply to first conversation decides who funds the deal. ### Rate-shopped inboxes Every borrower worth funding hears from ten lenders. A generic offer is just another quote to ignore. ### Floors that eat leads A rep floor burns through hundreds of leads a month. The approach ## Built for speed, trust and volume ### Borrower-intent signals We reach businesses showing real financing triggers, not names on a purchased list. The first campaign for our lending partner produced 154 leads against a forecast of 30. ### Speed to conversation Replies are screened and routed fast enough to matter inside the financing window, so your reps talk to borrowers while the need is live. ### Proof that converts Offers anchored on real funded outcomes, tested until the message lands. That's not a test we're willing to run. That's an ABM problem, not an outbound problem. ### You want a vendor at arm's length This only works if we're inside the tent - your insights, proof, customer feedback, and past learnings on the table. Their primary objectives were to: - Validate their core offering to this market - Identify the best “point of entry” within these organizations across various divisions and leadership titles - Engage prospects in a consultative sales process with deal sizes ranging into 7 figures per year - And transition from reliance on relationships & referrals to having a way of proactively generating new opportunities ## The Challenge Getting in front of your prospects has never been harder. If you’re trying to send cold emails in 2024 you’re going up to bat against Google & Microsoft. Their spam-detection algorithms are getting better every day. On top of that, every enterprise institution (top pharma in this case) utilizes firewalls: proofpoint, mimecast, cisco, barracuda, etc. These firewalls are primarily designed for cybersecurity purposes. But they also catch & discard most outreach. The bottom line? If you’re sending emails to enterprise institutions without a correct sending infrastructure, it’s most likely that no one ever sees them. (The “open rates” shown in your sales engagement platform are simply just emails being “opened” by a spam filter, not a human.) ## Solution & Results Within 3 months of engaging Astris Partners - this startup had conversations with leaders at 17 of the top 20 pharma orgs, as well as dozens of smaller organizations. Here are the strategic highlights supporting this effort: - Alignment of key value propositions of our client with the pressing needs of stakeholders within their target market - In depth audience research - conference recordings, event recordings, webinars, podcasts, etc. - Creation & testing of 23 different angles of presenting their offer - Creation of foundational marketing collateral to showcase our client’s unique, competitive differentiation In addition, we’ve nerded out about getting emails through enterprise grade firewalls, to ensure we’re able to effectively engage prospects at scale. ## The end result? A well defined understanding of the target market. A repeatable and scalable system for generating opportunities. And over $1.5mm in qualified pipeline. $300B ### A confirmed meeting with a C-suite executive at a $300B company Confirmed meeting/opportunity with C-suite executive at CVS - largest healthcare company in US by revenue ## How? It’s not every day that you get an opportunity with a C-Suite exec at the biggest company in your industry. You might think that it took a complex multi-channel approach to make this happen… combining cold emails, cold calls, navigating gatekeepers, etc. Not at all. You might think it took a considerable amount of research & personalization to make this happen… slogging through 10-Ks, CEO interviews, and so on. Not at all. This opportunity was created off the back of an 17 word email. All we did was ask the prospect if they’d like to see a case study on how we solved a problem we guessed they might have. They resonated with the case study and wanted to explore opportunities. That easy. ## Marketing Assets When you engage with us, we give you the exact frameworks for creating powerful marketing assets, such as case studies, that have landed clients opportunities and deals with Fortune 100 companies. We do all of the foundational asset creation - but we do lean on your expertise to color in the details. We use these marketing assets in our campaigns as part of our proven playbooks. When done right, a compelling marketing asset will not only land you meetings with the most senior execs at the largest companies in your industry, but it will increase your close rates, while decreasing the length of your sales cycles. $5B ### First-week campaign success: a $5B client landed > I'm hesitant to endorse Astris Partners, not because of their service, quite the contrary, but because I don't want to share! We've tried other business development firms in the past and no one has come close to booking more qualified new business meetings that result in signed contracts than Astris Partners. Their proprietary campaign strategies are unmatched. Partnering with Astris is a no brainer. ## - Nash Castle, CEO, Global IT How? This is a story about speed & persistence - two critical elements in sales. Within two days of launching campaigns for Global IT, we received interest from the President of a 'perfect fit' company doing $5B in annual revenue. ## 'Speed to lead' is a concept often discussed in sales. Multiple studies have been done demonstrating that conversion rates skyrocket when you're able to reach a lead within 5 minutes or less. ## In this instance we responded in just under 4 minutes. But we didn't hear back. And when we did, a day later, the response from the President was 'lukewarm' at best and contained not 1, not 2, but 4 different objections. 15 touchpoints, across multiple channels, and many 'objection-handles' later and we managed to book a meeting between the President and our client. The meeting went so well the President decided to fast track our client through their procurement process. (Often, when dealing with senior executives, early objections are actually a good sign - if you can think on your feet and address them correctly.) From the President's perspective, we displayed every quality he was looking for in a vendor. We were fast, responsive, persistent, and addressed his concerns in a way that gave him confidence. At Astris, when we take on a new client, we understand that we are representing your brand to your market. We take this seriously, and the results speak for themselves. If you want to explore working together, book a time here. 8 ### 8 new clients in Q1 '24 from buyer-intent data Medipro, a leading staffing & recruitment company engaged Astris Partners to create & execute a business development strategy for a new service line. > Astris built our outbound sales strategy from a standing start to generating 80-100 opportunities per quarter. They worked closely with us to optimize our entire sales process, and are constantly bringing us new insights. The Astris team have been an absolute pleasure to work with and I cannot recommend them more highly.” - Stu Brown, Chief Commercial Officer, Medipro ## The Objective Medipro, a leading staffing & recruitment company engaged Astris Partners to create & execute a business development strategy for a new service line. The key objectives were to: - Identify target market(s) which would benefit most from the new service line - Transition away from relationship based client acquisition to a pro-active, scaleable model - Create a repeatable client acquisition strategy ## The Challenges In the past, Medipro had largely acquired new clients through relationships & decades of industry connections, as is common in industries like healthcare. Additionally, as a staffing & recruiting firm, it was critical to pinpoint buyers at the right moment. That is, when they are either undertaking new hiring initiatives, or struggling to meet current hiring needs. Finally, healthcare staffing & recruiting is one of the most competitive industries. Creating a strategy based around competitive differentiation is critical in a market like this. ## Buyer Intent The use cases for buyer intent data & sales triggers can range from simple to complex. In the case of staffing & recruiting - the intent “play” is fairly straightforward. You can either look at the obvious trigger: a company with a new hiring need. Or, you can take a predictive approach, and track data such as funding, news, and the opening of new locations or new divisions to identify future hiring needs. In this case, throughout rigorous testing, we identified a winning strategy of tracking job posts that had been active for a certain amount of time but had a low applicant count. We built a system to automatically track these posts, identify the key decision makers at these companies, and reach out to them to support them with their most challenging hiring needs. ## Results Building the sales engine in a brand new division meant not only creating outbound prospecting campaigns, but designing & optimizing a sales process, creating new marketing materials, and refining pricing strategy and proposals. Astris Partners took a holistic approach to this process, supporting Medipro with all of the elements necessary to consistently acquire new clients. This included: Buliding a prospecting engine that consistently adds 5+ new opportunities per week for the Medipro team - Creating a proprietary in-house solution to identify buyer intent - specifically targeting hospitals, clinics, and practices who are actively struggling to hire for key roles - Creating new marketing assets for Medipro based on proven frameworks - Refining the sales process and increasing win rate by over 30% - Testing & optimizing pricing strategy to maximize bottom line profitability The result of these efforts is a cohesive sales engine that has allowed Medipro to efficiently acquire new customers while rapidly growing their new division. $360K ### $360K of new ARR in 3 months An international consulting firm engaged us to help them identify opportunities in an emerging market segment. ## Engagement & Results An international consulting firm engaged us to help them identify opportunities in an emerging market segment. Within a 3-month timeframe - this firm had 29 opportunities that moved into “sales accepted”. That is, they had multiple conversations with key stakeholders, engaged in solutioning, and put forth proposals. They secured 3 new contracts, with 4 more still in negotiations. These 3 contracts represent $360k in new, annual recurring revenue for the firm. Astris Partners acted as an extension of their internal team to refine their value proposition to this emerging segment. We identified a key ‘problem area’ where the firm addressed an urgent need of the companies in this emerging market. Their solution was so compelling that we began booking meetings for them the day we launched campaigns. On average, the prospecting campaigns we run for this consulting firm achieve an 11x higher engagement rate than industry standards. (Across all clients we average roughly 7x higher engagement than industry standards.) The end result? Often agencies will throw out phrases like “10x ROI” - almost to the point where it has lost meaning. This is an instance where a client achieved a 14x ROI on their engagement with us. We are tracking to consistently add 7 figures in recurring revenue, every year, for this firm. 100+ ### Alveo Technologies: from slow progress to 100+ high-value meetings "You flipped a switch for us. Each conversation you're landing could be worth hundreds of thousands. We couldn't have done this without you." - Erik Tyrrell-Knott, VP of Business ## Development, Alveo Technologies The Background Alveo Technologies, a pioneer in handheld molecular testing, had spent years perfecting its platform. ## As they prepared to launch, they faced a new problem. How could they connect with the right partners to co-develop and scale the technology? These needed to be specialist partners. Ones with technical expertise, funding, and a clear reason to care. Finding them proved incredibly difficult. > It was like searching for a needle in a haystack. For two and a half years, this was our biggest challenge. ## The Challenge Traditional methods weren't working. - Industry events and networking were too slow. - Cold outreach often failed to reach decision-makers. - Many prospects simply did not understand what was possible with Alveo's platform. At the same time, missing the right partners came with a big price. Each one represented a major commercial opportunity. "Every partner could be worth six figures or more. But getting in front of them was exhausting." The Approach Alveo brought in Astris Partners to help solve this. Together, they built a focused outbound strategy: - Identified very specific profiles of potential partners. - Developed campaigns to reach decision-makers directly. - Created messaging to make the value clear, even to those unfamiliar with the technology. - Worked closely week by week to refine and improve outreach. "You weren't just sending emails. You understood our business and shaped the approach as we went." The Results The impact was immediate. - Early campaigns delivered 25 to 30 percent reply rates. - 60 to 80 percent of replies were positive. - Almost 100 meetings were booked within the first few months. - The pipeline quickly filled with qualified, engaged prospects. "We went from struggling for conversations to being overwhelmed. The volume and quality have been incredible." The Outcome These weren't just any meetings. They were with ideal partners. Each call represented serious potential. Many of the companies Astris reached would not have seemed obvious fits at first glance, but turned out to be perfect. "You found people we would never have found ourselves. Somehow they were exactly right." This success has opened up a path to faster commercialization, stronger partnerships, and significant revenue opportunities. "You switched on the tap. This partnership has been a game changer." 8 wks ### Opportunities with Colgate, Ferrero, Merck and Tata Motors in 8 weeks We setup qualified meetings with decision makers at companies with at least $500M revenue, many of which became CRM opportunities. Brands including Toyota, TATA Motors, Merck, Ferrero and Colgate-Palmolive. "Having Astris on our side, clearly being able to get the deliverability into the enterprise, being able to workshop the messaging that we're seeing, getting that feedback loop. Was very helpful for us." - Taylor Tresselt, Chief Commercial Officer, Ennoventure How? You might think that reaching Fortune 500 enterprise prospects requires massive SDR teams, complex multi-touch sequences, and months of relationship building. ## Not at all. This breakthrough happened through our AI-powered research system that uses real-time triggers, behavioral signals, and dimensional list building to identify decision-makers with active brand protection problems, not just curious observers. We then deploy 95%+ inbox placement infrastructure with persona-specific messaging that gets past enterprise spam filters and AI gatekeepers while their internal team stayed focused on core activities. ## The Challenge Ennoventure (AI-powered invisible brand protection) was struggling to reach enterprise prospects: - Deliverability issues: emails getting labeled as spam or routed away from decision-makers - Small internal SDR team without IT expertise for enterprise email infrastructure - Science experiment meetings: prospects curious about technology but no buying authority - Enterprise gatekeepers: $500M+ revenue companies constantly barraged with vendor requests Results After Collaboration - ✓ Enterprise meetings booked with Merck, Roche, Pfizer, BMS, Tata Motors, Mahindra, CEAT, Colgate - ✓ High-quality conversations with actual brand protection decision-makers (not tech-curious observers) - ✓ Multi-campaign flexibility: direct outreach, conference preparation, event-based campaigns - ✓ International expansion: successful campaigns in multiple global markets The Game-Changer We didn't just solve deliverability. We identified the specific personas with active brand protection responsibilities within each enterprise target. Instead of booking meetings with people who wanted a "science experiment demo," we connected with supply chain leaders, brand protection managers, and operations executives who had real authentication problems to solve. Multi-Campaign Support Beyond direct outreach, we provided: - Conference preparation campaigns: prospects aware of Ennoventure attendance before events - Event-based outreach: targeted campaigns around specific trade shows - Persona-specific messaging: different approaches for CEAT vs. Colgate vs. pharmaceutical companies - Real-time campaign pivots: quick adjustments based on market feedback Client Testimonial "You did a great job for finding the individuals who are actually impacted and who have responsibility on whether it be brand protection side or supply chain and operations who have the problem… rather than to be just walking into meetings where people just have a kind of a vague interest to learn a little bit more, but it's not actually pertinent to their day-to-day jobs." "Having Astris on our side, clearly being able to get the deliverability into the enterprise, being able to workshop the messaging that we're seeing, getting that feedback loop. Was very helpful for us." - Taylor Tresselt, Chief Commercial Officer, Ennoventure If you want enterprise meetings with Fortune 500 decision-makers in your industry, book a time here. $250K ### Medzoomer: a $250K ARR deal closed - 7x their average customer Campaign stats showing over 160 leads have replied positively of which at least 100 have become calls and more are being converted. "We definitely have the ROI now to prove that it was the right decision to really trust your guidance." - Marvin Kloss, Founder & CEO, Medzoomer How? You might think that cracking pharmacy outbound requires complex multi-vendor approaches and months of trial and error with blacklisted domains. ## Not at all. This breakthrough happened through our proprietary AI-powered qualification system that uses intent data, behavioral triggers, and predictive signals to pinpoint pharmacies ready to outsource delivery services. We then deploy high-volume infrastructure with timely, executive-level messaging that converts at enterprise scale, while their previous vendors were stuck using outdated domains and generic outreach. ## The Challenge Medzoomer (VC-backed "DoorDash for pharmacies") was burning through vendors: - 98% reliance on expensive and unscalable cold calling - Multiple blacklisted domains from failed email attempts - 2-3 previous vendors with "no substantial metrics" - Unqualified leads taking up sales team's time Results After 10 Weeks - Guardian Pharmacy Network: one call leading to 50 pharmacy opportunities - 3-5 highly qualified calls per week vs. previous unqualified call congestion - $250,000 annual ARR from single leads vs. $36,000 average The Game-Changer We didn't just crack email deliverability for healthcare. We identified network opportunities that turn single meetings into enterprise partnerships. One Gold Star Pharmacy lead alone delivered $250,000 ARR, nearly 7x their average single pharmacy value. Client Testimonial "Every single previous outsourced vendor was willing to use our domains, our emails, our old standardized workflows. You guys said no to that… We definitely have the ROI now to prove that it was the right decision to really trust your guidance." > We actually did increase our spend with Astris. So in terms of positive signaling from a customer standpoint, the best thing to do is not only to get 'em resigned, but actually to have them increase their monthly spend with you. ## - Marvin Kloss, Founder & CEO, Medzoomer If you want to see whether a similar 8-10x ARR opportunity exists in your market, book a time here. You can - and when you're ready, you can take the whole capability in-house. What you're buying is the time it takes to get there: the sending infrastructure, the signal data, the message testing, and a team that has run this into Fortune 500 buyers before. Most in-house builds fail on the cost of hiring, training and managing before they ever pay back. ### What if you haven't worked with my ICP before? We've advised 70+ B2B companies across healthcare, life sciences, AI, tech and professional services - but the method is a process for finding message-market fit in any complex market, whatever the vertical. Our first workshops extract the winning patterns from your existing customers, which is where the real insight lives. ### What does the working relationship look like? You work alongside us from the first workshop. It starts there, then we build and operate the engine while feeding every meeting's outcome back into targeting and messaging. You work directly with the people running your campaigns - no account manager relay. ### How do you guarantee results? Our model is a fixed component plus a success fee, structured around milestones. We agree the milestones upfront and the success side only pays out as results land - if we don't deliver, we don't get paid. Before that, we run thorough diligence at no cost - and if we can't move the needle, we say so rather than take the engagement. ### How involved are you in the closing process? As involved as you want. At minimum we hand over qualified conversations with full context. Beyond that, we gather feedback from each meeting, adjust the message, and advise on conversion - a decade of enterprise sales experience applied to your close rates as well as your calendar. Case study Mar 2026 · min ### The 5-step system that generated $150K ARR in 60 days FAQ ## The questions we get on every call ### Why can't we build this on our own, internally? We couldn't have done this without you." - Erik Tyrrell-Knott, VP of Business May 1, 2025 · min read ## Development, Alveo Technologies The Background Alveo Technologies, a pioneer in handheld molecular testing, had spent years perfecting its platform. This partnership has been a game changer." Canonical: https://astrispartners.co/blog/cold-email-outreach-strategy [Resources](https://astrispartners.co/resources) / March 28, 2026 · min read ## 7 new clients. $150,000 in annual recurring revenue. 60 days. Every dollar of it came from a cold email outreach strategy, built and executed correctly. That's the result we delivered for a healthtech startup serving biotech companies and health systems. And the reason it worked isn't what most people think. It wasn't a magic template or AI-generated personalization. It wasn't a clever subject line hack. It worked because we built a complete cold emailing system - five interconnected components, each one making the others more effective. This post breaks down exactly what that system looks like, so you can apply the same B2B lead generation and client acquisition framework to your own email campaigns. ## The Problem: A Great Product With No Pipeline When this client came to us, they weren't struggling with product-market fit. Their solution worked. Customers who used it loved it. The problem was getting in front of new customers in the first place. They were entirely dependent on investor referrals - a pipeline strategy that doesn't scale. They had tried cold emailing on their own, but the results were abysmal: generic copy, unverified lists, and a reply rate hovering around 0.1-0.2%. That's one or two responses per thousand emails sent. Basically noise. Within 60 days of rebuilding their outbound from the ground up, we had contacted 28,700 prospects, achieved a 5.2% overall reply rate (against a B2B cold email industry average of 1-2%), and converted 43.6% of those replies into positive conversations. The top-performing campaign alone generated a 20.4% reply rate - ten times the industry standard. ## Here's how we did it. Step 1: Build Messaging That Actually Resonates Most cold email outreach fails at the first sentence. Companies write about themselves - their features, their awards, their process. But a cold email is an interruption. The person on the other end isn't looking for you. They don't know you exist. Starting with a pitch is the fastest way to get ignored. We rebuilt this client's messaging around what we call message-market fit: the point where your outreach is so specific and relevant that the reader thinks, "This person understands my problem." That means writing about their world, not yours. Their pain points. Their industry pressures. The problems they're actually losing sleep over. We also layered in sniper targeting - identifying high-intent signals that tell us a company is in an active buying window: - Companies actively hiring for roles that signal budget and pain - New leadership in their first 90 days, looking for quick wins - Recent funding rounds, M&A activity, or expansion announcements When your message arrives at precisely the right moment, the relevance is real, and that is what drives reply rates in any serious B2B cold email campaign. Step 2: Build Lists Worth Sending To This client was using Apollo's free plan with no verification strategy. The result was bounce rates so high they were actively damaging their sender reputation - making every future email less likely to land in an inbox. Most B2B data providers have email verification rates between 18-23%. That means up to 82 out of 100 emails might bounce. Every bounce chips away at your domain's credibility. Enough bounces and your domain gets flagged as spam - and suddenly even your legitimate business emails stop getting through. We replaced their approach with a tech stack pulling from over 27 databases with triple verification on every contact, keeping bounce rates consistently below 1%. We also deployed AI research agents that analyze 10,000 accounts per hour, surfacing trigger-based signals that standard databases don't capture. The strategic shift that mattered most: segment your lists, not just your emails. Instead of blasting one large list and relying on AI personalization to compensate, we built tightly segmented lists where every contact shares the same pain point or trigger event. One genuinely relevant message to 300 right-fit prospects outperforms a "personalized" message to 3,000 wrong ones every time. Step 3: Protect Your Sending Infrastructure This is the step most B2B founders skip - and the one that can silently kill an otherwise solid cold email outreach strategy. This client was sending cold outreach directly from their main company domain. One spam complaint or high bounce rate and they risked their entire business email infrastructure. Investor updates going to spam. Customer replies disappearing. The stakes are too high. We built dedicated sending infrastructure: 400-500 mailboxes across Microsoft Azure, ## Google Workspace, and private SMTP servers - used exclusively for cold email campaigns. We set up secondary domains (similar to the brand but fully separate, so the main domain stays protected). Smart routing matched sending mailboxes to recipient email providers, since platforms trust their own infrastructure more. Triple verification kept bounce rates clean. Inbox placement algorithms change constantly. This isn't a one-time setup - it requires ongoing monitoring. But without this foundation, everything else falls apart. ## Step 4: Run Email Campaigns That Learn Over Time This client was using HubSpot for cold outreach - a great CRM, but not built for outbound prospecting. No deliverability controls, no testing framework, no real optimization loop. They'd write an email, send it, and hope. We replaced hope with a system. Two parallel email campaign tracks ran simultaneously: sniper campaigns targeting high-intent accounts with messaging built around specific trigger events, and evergreen campaigns testing broader messaging for prospects not yet in an active buying window. The evergreen goal is staying top of mind, so you're the first call when they're ready to buy. Across both tracks, we ran continuous A/B tests: subject lines, value propositions, CTAs, send times, sequence structure. The only way to know what resonates with your specific market is to test systematically. We also built out case studies, comparison guides, and lead magnets to strengthen offers and add credibility at the moment of reply. ## Step 5: Close the Loop - Reply Speed Is a Lead Generation Variable Here's where most outbound programs quietly hemorrhage revenue: a reply comes in, and nothing happens for hours. Research consistently shows that companies responding within five minutes are 100 times more likely to convert than those responding within 24 hours. That's not a rounding error - that's a fundamentally different outcome. A lead that was warm at 9am is cold by the afternoon. In B2B email marketing, speed of response is a conversion lever that most teams underestimate entirely. We handled all reply management: every positive response acted on within five minutes, objections addressed immediately, calendar bookings handled in real time. The cold email outreach campaign didn't end when a reply came in - that's when it shifted into a different gear. Before you build an outbound machine, make sure you have the capacity to handle what comes out of it. ## The Results, By the Numbers - 28,700 prospects contacted across 60 days - 5.2% overall reply rate (B2B cold email industry average: 1-2%) - 43.6% of replies were positive - Top campaign: 20.4% reply rate, 61.4% positive - 97 qualified conversations from 764 contacts - Outcome: 7 new clients, $150,000 in new ARR None of this happened because of a clever hack. It happened because every part of the system was doing its job - and all five parts were working together. A Cold Email Outreach Strategy That Works Is a System, Not a Template The B2B companies getting zero results from cold emailing aren't failing because the channel doesn't work. They're failing because they're treating it as a volume game: more emails, more templates, more automation. The companies winning are treating it as an engineering problem - building infrastructure, segmenting ruthlessly, testing continuously, and following up fast. If your product has proven product-market fit and you're not generating a consistent flow of new clients, the gap is usually the cold email outreach strategy - not the product. ## Ready to build a scalable outbound engine? At Astris Partners, we build cold email outreach strategies for B2B companies with proven product-market fit. We've booked calls with 85% of the Fortune 500 and generated over eight figures in qualified pipeline for our clients. ## Case Studies (astrispartners.com/case-study) Each case-study page embeds a video case study (noted inline) and ends with a newsletter signup + "Other Case Studies" footer (stripped from the scrapes). Often agencies will throw out phrases like “10x ROI” - almost to the point where it has lost meaning. This is an instance where a client achieved a 14x ROI on their engagement with us. You might think it took a considerable amount of research & personalization to make this happen… slogging through 10-Ks, CEO interviews, and so on. Not at all. The infrastructure discipline that keeps campaigns landing in the inbox. Canonical: https://astrispartners.co/blog/deliverability-guide [Resources](https://astrispartners.co/resources) / Guide Most cold outbound dies before anyone reads a word of it. The infrastructure discipline that keeps campaigns landing in the inbox. August 2026 · 6 min read Deliverability is the invisible half of outbound. You can have the sharpest message in your category, aimed at exactly the right buyer, and it changes nothing if the email lands in spam. Most teams discover this months in, after the reply rate has quietly told them something the tooling never did. Here is how the mechanics actually work, and the discipline that keeps campaigns in the inbox. ## Separate your sending from your company domain The first rule costs nothing and saves everything: never run cold outbound from your primary domain. Sending reputation is earned and burned at the domain level, and a campaign that misfires can follow your company domain into every filter for months. Serious operators send from dedicated adjacent domains, keep the primary pristine, and treat sending infrastructure as replaceable. ## Authentication is table stakes SPF, DKIM and DMARC are not advanced settings - they are the minimum credentials mailbox providers check before deciding whether you exist. Unauthenticated mail is presumed guilty. Every sending domain needs all three configured correctly before the first email goes out, and misconfigurations need monitoring, because they fail silently. ## Warm up before you show up A new domain that starts sending hundreds of emails on day one looks exactly like a spammer, because that is exactly what spammers do. Inboxes earn trust gradually: weeks of low, human-looking volume with real engagement before a campaign ever launches. It is the least glamorous part of outbound and the one most often skipped - usually by the teams who later ask why nothing lands. ## Volume discipline beats volume Per-inbox daily volume is a reputation budget, and the market keeps teaching the same lesson: low and steady wins. A handful of sends per inbox per day across a properly sized pool of senders will outperform one inbox blasting hundreds - not by a little, but categorically. When a vendor promises scale from thin infrastructure, the spam folder is doing the receiving. ## The list is half the battle Providers read your bounce rate as a confession. Send to enough dead addresses and you have told them your data is scraped and your targeting is careless. Every list needs verification before launch and hygiene during it - invalid addresses purged, catch-alls treated with suspicion, bounces held to the low single digits. Precision targeting is not just a messaging virtue; it is a deliverability requirement. ## Watch placement, not opens Open rates stopped being a deliverability signal years ago - privacy proxies inflate them beyond use. What matters is placement: where the email actually arrives, per provider. That means seed-list placement testing, blocklist monitoring, and per-domain reply-rate forensics. When a domain degrades, you want to know that week - and retire it before it drags the campaign down with it. - Dedicated sending domains, never your primary - SPF, DKIM and DMARC on every domain, monitored - Weeks of warmup before the first campaign send - Low per-inbox daily volume across a sized sender pool - Verified lists with bounce rates held to low single digits - Placement testing and blocklist monitoring, continuously None of this is secret. It is simply operational discipline that has to be maintained every week, which is why deliverability is where most in-house builds and volume agencies quietly fail. We run this layer as standard infrastructure for every engagement - because the best message in the world deserves to be read. Colgate vs. pharmaceutical companies - Real-time campaign pivots: quick adjustments based on market feedback Client Testimonial "You did a great job for finding the individuals who are actually impacted and who have responsibility on whether it be brand protection side or supply chain and operations who have the problem… rather than to be just walking into meetings where people just have a kind of a vague interest to learn a little bit more, but it's not actually pertinent to their day-to-day jobs." This is a story about speed & persistence - two critical elements in sales. So what's the difference between an email that gets ignored and one that gets a response? March 29, 2026 · min read It comes down to how the email is written, far more than the tool you use or how many you send. Most companies treat cold emailing like a numbers game: blast enough generic messages, and something will stick. That approach is why most campaigns fail. This post breaks down the exact 7-step framework we use to write B2B cold emails that convert. Whether you're building a cold email outreach strategy from scratch or trying to improve an underperforming campaign, these principles apply. To see how they work in practice, we'll build two complete emails for a fictional life sciences software company - one trigger-based, one evergreen - at each step. Note: If you want to understand the full infrastructure behind high-performing cold outreach - list building, deliverability, reply management - read our breakdown of the 5-step cold email outreach strategy that generated $150K ARR in 60 days first. This post focuses specifically on the writing. ## 7 Steps To Write Cold Emails That Convert (summary) 1. Research first - Build a clear ICP: industry, role, pain points. Research each prospect individually before writing a word. 2. Subject line - 3-5 words, all lowercase. Sounds like a colleague, not a vendor. No hype, no teasing. ## 3. Opening hook - First sentence is about them, not you. Answer the question they're asking: why is this relevant to me, right now? 4. Value proposition - Describe outcomes, not features. Use a concrete, believable metric. No jargon or buzzwords. 5. Soft CTA - Low-commitment ask. "Worth a quick call?" not "Book a 30-min demo." You haven't earned that yet. 6. Minimal signature - Name, title, company - nothing else. No logo, no phone, no booking links, no social icons. 7. Structure & style - 80-120 words. Short paragraphs. No links or images. Peer tone, not a sales pitch. ## 20.4% reply rate achieved with this framework - industry average is below 1%. Two Types of Cold Email Campaigns (And Why Both Matter) Before writing a single word, you need to know which type of campaign you're writing for. There are two: Trigger-based campaigns target prospects experiencing a specific event that creates urgency - a funding round, new leadership, a product launch, lab expansion. These campaigns convert highest because timing is on your side. The tradeoff: smaller list sizes. Evergreen campaigns target universal pain points that exist regardless of timing. They work for broader lists and run continuously without needing a triggering event. Conversion rates are slightly lower, but they keep pipeline flowing year-round. A strong B2B outbound program runs both. As we walk through each step, we'll build one email of each type for Lab Flowz - a fictional life sciences company that sells research data management software to biotech firms running clinical trials. ## Step 1: Do the Research Before You Write Anything This is where most cold email fails before it starts. Companies skip research, jump straight to writing, and produce generic emails that could have been sent to anyone. Generic emails go unread. Effective research starts with building a clear Ideal Customer Profile (ICP): industry, company size, role, seniority, and - most critically - recurring pain points. Build this from existing customer data, competitor reviews, and observable buying behavior. Then research each prospect individually: recent news, LinkedIn activity, funding updates, job postings, expansion plans. ## Lab Flowz ICP - Industry: Biotech companies running Phase 2-3 clinical trials - Company size: 50-500 employees - Roles: VP of Clinical Operations, Director of R&D, Head of Data Science, Chief Scientific Officer - Pain points: multi-site data coordination, protocol compliance, data integrity, cross-team collaboration Trigger-based scenario Target: Companies that recently closed a Series B or C funding round (identifiable via Crunchbase, press releases, or LinkedIn). These companies just got capital to accelerate their pipeline. They're scaling research operations rapidly - adding trial sites, hiring research teams, moving compounds through clinical phases. Data infrastructure becomes critical exactly at this moment, and they have budget to fix it. ## Evergreen scenario Target: VPs of Clinical Operations at any biotech running multi-site trials, regardless of timing. The universal pain: data fragmentation. Research data lives in email threads, shared drives, multiple LIMS systems, and CRO portals. Before every interim analysis, teams spend weeks manually reconciling everything. This pain exists whether the company raised funding last month or three years ago. ## Without this foundation, every subsequent step falls apart. Step 2: Write a Subject Line That Sounds Like an Internal Note The subject line has one job: get the email opened. That's it. It is not the place to pitch, tease value, or demonstrate expertise. Effective subject lines for cold emails are short (3-5 words), all lowercase, and they sound like a message from a colleague or industry peer - not a vendor. ## Trigger-based subject line "series B" Simple, personalized, acknowledges a major milestone. Notice it doesn't say "Congrats on your Series B!" That reads like a mass email. "Series b" reads like someone who actually knows them. ## Evergreen subject line "multi-site data" Specific enough to signal expertise. Broad enough to apply universally. Every biotech running multi-site trials deals with data coordination challenges - this subject line will land with all of them. Both avoid hype. Both use industry terminology that signals: I understand your world. Both create curiosity without resorting to clickbait. ## Step 3: Open With the 'Why Them' Moment The first sentence must be about the recipient, not the sender. This is the most important rule in writing cold emails - and the most commonly broken one. Strong opening hooks reference something specific and recent about the prospect. They immediately answer the question the reader is asking: why is this email relevant to me, right now? ## Trigger-based hook "Barry, saw you just closed your Series B. Congrats on the $45M raise." Uses first name only (not full name - this isn't a formal letter). References a specific, verifiable milestone. Acknowledges their win before asking for anything. No mention of selling yet. ## Evergreen hook > Barry, most clinical ops teams I work with say data reconciliation eats 40% of their time during interim analysis prep. Leads with a pain point they'll recognize immediately. Uses industry terminology that signals credibility. No specific trigger event required - this is always true for their role. Notice what both hooks are not doing: talking about the sender, the company, or the product. You prove you understand their world first. Everything else comes after. ## Step 4: Connect Their Problem to a Concrete Outcome The value proposition is where most B2B cold emails drift into feature-listing and buzzword-dropping. "AI-powered." "Cloud-based." "End-to-end solution." These phrases mean nothing to a busy VP of Clinical Operations. Effective value propositions describe outcomes, not technology. The structure we recommend: Most [persona] struggle with [problem] when [context]. We helped [similar company] achieve [specific outcome] by [brief how] - often within [timing]. ## Trigger-based value proposition "Assuming you're scaling trial operations, multi-site data coordination typically becomes the bottleneck. We built a platform that keeps protocol data synchronized across sites in real time. One client went from three weeks to four days for interim analysis prep. Same data quality, fraction of the manual work." Acknowledges their new context (scaling with fresh capital). Names the specific problem. Shows a concrete, believable metric. Addresses the quality concern. No jargon. ## Evergreen value proposition "Most clinical ops teams waste weeks reconciling data from different sites and CROs before every interim analysis. We built a platform that maintains a single source of truth across all your trial sites and vendors. One biotech cut their DSMB prep time from 18 days to five days. Same audit trail, way less firefighting." Universal pain point, specific metric, compliance concern addressed, outcome-focused. Uses industry terminology (DSMB, audit trail) that signals real familiarity with their world. Same product. Different framing based on what matters to the prospect right now. This is the key discipline in B2B email campaign writing. ## Step 5: Make the CTA Feel Optional Here is the most common mistake in cold emailing: asking for too much too soon. Requesting a 30-minute demo in a first email is presumptuous. You haven't earned that yet. A first cold email can't close a deal; it can invite curiosity. The CTA should feel low-commitment, consultative, and respectful of their time. ## Trigger-based CTA > Worth a quick conversation about how this might fit into your scaling plans? ## Evergreen CTA "Would a brief call make sense to see if this could help your team?" Words like "worth," "might," and "make sense" are doing real work here. They signal: I'm offering value, not demanding time. Question format invites a response naturally. "Quick" and "brief" reduce the perceived commitment. ## Step 6: Keep the Signature Minimal Your signature is not a marketing asset. It is not a place for logos, phone numbers, company addresses, taglines, LinkedIn URLs, or calendar booking links. All of those things signal mass email - and many of them hurt deliverability. Especially in industries like life sciences and healthcare, where credibility is paramount, you want to appear professional and knowledgeable - not salesy. The ideal signature for a B2B cold email: ## Best, Sarah Chen Co-Founder, Lab Flowz That's it. First name, last name, title, company. Senior title is better. Nothing else. This keeps the email feeling personal, keeps HTML weight low, and maximizes inbox placement. Step 7: Structure and Style - The Non-Negotiables The best cold emails are 80-120 words. Short paragraphs - one to two sentences. Easy to scan, especially on mobile, where most people will read it. ## The ideal structure is four lines: 1. Personalized hook - why them, why now 2. Value proposition with proof - links back to the hook 3. Soft CTA - low friction, conversational 4. Minimal signature One non-negotiable rule: no links, attachments, or images - especially in the first email. They trigger spam filters, hurt deliverability, and make the email look like marketing. The tone should feel like a peer reaching out, not a salesperson pitching. ## Putting It Together: Two Complete Cold Emails Here are both emails assembled in full, using everything from the framework below. Trigger-based email (Series B funding) ## Subject: series b Barry, saw you just closed your Series B. Congrats on the $45M raise. Assume you're going to be scaling trial operations - multi-site data coordination typically becomes the bottleneck. We built a platform that keeps protocol data synchronized across sites in real time. One of our clients went from three weeks to four days for interim analysis prep. Same data quality, fraction of the manual work. ## Worth a quick conversation about how this might fit into your scaling plans? Best, Sarah Chen Co-Founder, Lab Flowz Evergreen email (universal pain point) Subject: multi-site data Barry, most clinical ops teams I work with say data reconciliation eats 40% of their time during interim analysis prep. We built a platform that maintains a single source of truth across all your trial sites and vendors. One biotech cut their DSMB prep time from 18 days to five days. Same audit trail, way less firefighting. ## Would a brief call make sense to see if this could help your team? Best, Sarah Chen Co-Founder, Lab Flowz Both emails are under 100 words. Ultra-short paragraphs. No jargon or buzzwords - only industry terminology that signals real knowledge. Concrete, believable metrics. Conversational tone. Zero fluff. ## Four Advanced Tips to Improve Your Results - Time your sends strategically. Tuesday through Thursday, sent between 7-11am in the recipient's local time, consistently outperform other windows in our data. Monday and Friday aren't banned - but start here. - Warm your domain before scaling. In 2026, deliverability is everything. If you're not landing in the inbox, none of this writing advice matters. Proper domain warm-up, authentication (SPF, DKIM, DMARC), and controlled sending volumes are prerequisites - not afterthoughts. - Track reply rate, not open rate. Open rate is a vanity metric. Reply rate tells you whether your writing is actually working. A healthy reply rate for effective cold email outreach is in the region of 5%. Below 1%? Something in the process is broken. - Follow up, but not too much. A significant portion of replies come from follow-up emails. A strong sequence includes one or two follow-ups, spaced two to five days after the initial email. Sequences of 5, 7, or 12 emails don't work - they damage your reputation and your sender score. Choosing the Right Campaign Type for Your List Both trigger-based and evergreen approaches work. The key is matching your campaign type to your list. If you can identify 200 biotech companies that just raised a Series B, use the trigger approach. If you're targeting 1,000 VPs of Clinical Operations at biotech companies running Phase 2-3 trials, use evergreen. A mix of both performs best - simple, but strategic. This is the framework behind consistent 20%+ reply rates: a system of thinking about who you're emailing, why it's relevant to them right now, and how to earn a response instead of demanding one. Canonical: https://astrispartners.co/blog/in-house-vs-agency-vs-ai-sdr [Resources](https://astrispartners.co/resources) / Comparison The three real ways to run cold outbound, where each genuinely wins and fails, and the one question that actually decides it. June 2026 · 6 min read Every founder building outbound faces the same fork in 2026: hire your own SDRs, plug in an AI tool, or hand the whole motion to a senior partner. All three can work. The one that works for you depends on a single question most comparison posts skip, so let's get to it honestly. ## The three options There are three real ways to put cold outbound in motion. The first is an in-house SDR: a person on your payroll who owns prospecting, sends the emails, and books the meetings. The second is an AI SDR, software that builds lists, writes sequences, and fires sends at scale with little human touch. The third is a done-for-you senior partner, an outside team that builds and runs the entire motion and hands you booked calls. Each one is genuinely good at something. Each one fails in a specific, predictable place. If you know where, the decision gets easier. ## In-house SDR: control and context, slow and expensive An SDR who sits inside your company has advantages no vendor can copy. They live in your Slack, they hear the sales calls, and they can walk to your founder and ask why a deal stalled. That context compounds, and over a year a good in-house rep learns your buyer better than any outsider will. The problem is what the job actually requires. Booking qualified meetings depends on three hard skills: building data that is accurate and specific, keeping email deliverable so it lands in the inbox, and testing messages until something replies. None of those is junior work. They are specialized crafts that take years to get good at. When you hire one SDR, you are usually hiring someone early in their career to learn all three on your account, with your domain reputation as the practice field. Ramp is slow. Fully loaded cost, once you count salary, tooling, data, and management time, runs higher than the base number suggests. And if that person leaves, the learning leaves with them. In-house wins when outbound is core to your business long term, you have a sales leader who can actually coach the craft, and you can wait two or three quarters for it to click. ## AI SDR: cheap and fast, generic and blind The AI SDR is the newest option and the easiest to buy. It is cheap, it starts in a day, and it never sleeps. For a founder who wants motion tomorrow, that pull is real. Here is the catch. Most AI tools pull from the same handful of data providers everyone else uses, so the list you send is the list your competitors are also sending, often to the same people in the same week. The tool has no judgment about who is worth contacting or when. And its whole design points at one metric: volume of sends. It optimizes for how many emails go out, not for how many turn into a conversation. That gap matters more in 2026 than it did two years ago. Inboxes are saturated and the mailbox providers have gotten stricter about what they let through. High-volume generic sending is the exact behavior that gets a domain filtered, and a tool measured on sends will happily send you into that wall. > Software that is paid to send will always send more than it should. AI SDR wins when your deal size is small, your addressable market is huge, and a low reply rate on high volume still pencils out. It is a volume play, and for the right economics that is a fine thing to be. ## Done-for-you senior partner: senior hands, less control, real cost A senior outbound partner is the opposite trade. You get operators who have built and run this motion many times, using data that is not the same generic list everyone buys and timing built around live buying signals. What you give up is direct control. The team does not sit in your Slack all day, and you are trusting an outside group with your outreach. It is also not the cheapest line on your budget, because senior people and unique data cost more than a software seat. The honest framing: the partner books the qualified calls, and you close them. You are buying the top of the funnel done well, not a whole sales team. This wins when your deal size justifies the spend, you want results in weeks rather than quarters, and you would rather your team spend its hours closing than learning deliverability from scratch. ## The factor that actually decides it Strip away the labels and every option comes down to one question: who owns the hard part, and have they done it before? The hard part comes down to data other people cannot easily build, deliverability that keeps you in the inbox as rules tighten, and message testing that finds what a real buyer replies to. Whichever path puts those in the hands of someone who has done them repeatedly is the path most likely to produce qualified conversations. ## Run each option through that lens: - In-house: the hard part sits with a person learning it on your account. It can get there. It rarely gets there fast. - AI SDR: the hard part is mostly ignored. The tool assumes generic data and volume are enough, which in a saturated inbox they usually are not. - Senior partner: the hard part is the whole job, owned by people who have done it across many accounts before yours. ## That is the real dividing line, and the price tag is not. How to choose based on your stage and deal size Match the option to where you are. If you are early, your deal size is small, and you need cheap volume to learn who bites, an AI tool is a reasonable first move. Just watch your domain reputation and read a low reply rate as information rather than success. If outbound is a permanent core motion, you have a sales leader who can coach the craft, and you can fund the ramp, build in-house. You are investing in a capability you will own, and that is worth the wait when the motion is central to the company. If your deal size is meaningful, you need pipeline in weeks, and you want senior hands on data, deliverability, and testing from day one, a done-for-you partner earns its cost. You skip the ramp and the learning tax, and your team stays on closing. Most companies land on a blend over time. The only question is which one to start with, and that is a stage-and-economics call. ## The honest question The cheapest option is easy to identify and almost never the right way to decide. Price tells you what you spend. It says nothing about what you get. The question worth asking is who can actually get me qualified conversations with buyers who decide. Answer that, and the choice between a rep, a tool, and a partner mostly answers itself. Canonical: https://astrispartners.co/blog/questions-before-hiring-outbound-agency [Resources](https://astrispartners.co/resources) / Checklist A buyer-side checklist that separates real operators from volume shops, with what good and bad answers sound like. June 2026 · 6 min read Every outbound agency sounds identical in the pitch meeting. These ten questions are how you find out which one you are actually talking to, before you sign. ## Where does your data actually come from Ask directly: is this a purchased list from a data vendor, or built for my specific ICP. A good agency will tell you exactly which sources feed the list, how often it's refreshed, and why those sources match your buyer. They'll also be honest about the tradeoff: built lists take longer to stand up but hold up in inboxes and in conversations. A bad answer is vague ("we have access to premium databases") or dodges the question entirely. If they can't describe how a lead ends up on the list, they bought it in bulk and are renting it back to you. ## Who actually works the account Every agency shows you a senior person in the pitch meeting. The question is who writes the copy, builds the segments, and reads the replies once the contract is signed. A good answer names the person and their seniority, and explains what junior staff (if any) touch versus what the senior operator owns. A bad answer is "our team," plural and undefined, or a promise that gets vaguer the more specific you get. Ask what happens to your account if the senior person who pitched you gets promoted or leaves. If there's no answer, there's no accountability structure behind the pitch. ## How do you define a qualified meeting This is the single most important question and most buyers skip it. A good agency has a specific, written definition tied to your ICP: title, company size, buying authority, and often a stated need or timeline, agreed with you before the campaign starts. A bad agency defines "qualified" as "they said yes to a call." That gap is where volume shops hide. If a meeting counts the moment someone hits reply, you'll be sitting through calls with people who have no budget and no say, and the agency will still claim a win. ## What happens after a meeting is booked A booked meeting is a handoff, not a finish line. Ask what happens between the booked meeting and the moment your rep walks into it: is there a confirmation sequence, a no-show follow-up, a brief sent to your team on who this person is and why they said yes. A good agency treats the handoff as part of the deliverable. A bad agency's job ends the second the calendar invite goes out, and you'll find out the hard way when your close rate on their meetings is worse than your close rate on inbound. ## How do you handle deliverability You don't need the technical playbook, but you should hear that they have one. A good answer covers domain and inbox setup, sending volume discipline, and ongoing monitoring, explained in plain terms without them handing you the actual recipe (that's the part they should protect, it's how they stay effective for every client). A bad answer is either total silence on the topic or a claim that deliverability "just isn't an issue" for them. Every serious sender deals with deliverability as an ongoing discipline, not a one-time setup. Anyone who says otherwise hasn't sent enough volume to hit the wall yet. ## What will you show me every week Ask for a sample report before you sign anything. A good agency shows you send volume, reply rates, meetings booked against the agreed definition, and what changed in the campaign that week and why. A bad agency shows you a dashboard full of opens and clicks, numbers that feel like progress but don't tell you if a real buyer is in the pipeline. Open rates in particular are close to meaningless now given how mail clients pre-fetch and scan messages. If that's the headline metric in their report, it's covering for a lack of real results. ## How does pricing align with results Ask what you pay for: activity, or outcomes. A good agency ties a meaningful part of their fee to meetings actually booked and held, so their incentive matches yours. A bad structure is a flat retainer with no consequence if the funnel goes quiet for a month. Retainer-only isn't automatically a red flag if the agency has a track record you've verified, but if pricing is 100% activity-based with zero exposure to outcomes, ask why they're not willing to bet on their own work. ## What do you need from me to succeed A good agency will ask for specific things upfront: access to your calendar system, a clear ICP definition, sign-off on messaging angles, and fast turnaround on approvals, and they'll explain why each one matters. They'll also tell you what happens if you're slow to provide it. A bad agency says "nothing, we handle everything," which sounds appealing until the campaign underperforms and there's no shared ownership of why. Outbound that works is a partnership. Anyone selling you a black box is selling you deniability. ## When would you tell me outbound is not the right move This question filters out the shops that will take any check. A good agency can describe conditions where outbound underperforms: no differentiated offer, a market too small to sustain volume, a sales team that can't handle the meeting flow, or a price point where the sales cycle doesn't justify cold outreach. They should be willing to say that to a prospect's face, even if it costs them the deal. A bad agency has an enthusiastic yes for every situation. If nobody's ever been talked out of hiring them, nobody's being told the truth. ## Can I talk to a reference at a similar deal size and sales motion Case studies are curated. References are not, if you ask the right questions. Ask for a reference in your rough industry, deal size, and sales cycle length, not just their best logo. ## A good agency gives you a name and lets you ask the reference hard questions unsupervised. A bad agency stalls, offers only a written testimonial, or gives you a reference whose business looks nothing like yours. When you get the call, ask the reference what broke in month one and how the agency responded. That answer tells you more than any pitch deck. None of this guarantees a good hire. It just means you're asking questions that a volume shop can't answer well, no matter how polished the pitch deck looks. The pattern across all ten questions is the same: specificity beats confidence. Any agency can sound sure of itself in a sales call. Far fewer can tell you exactly where a lead came from, exactly how a meeting got qualified, or exactly what a bad month looked like and what they did about it. Ask for the specifics, and let the answers, not the pitch, decide. ## Old-Site Blog Posts (astrispartners.com/blog) Shared closing CTA: "Book a Free Strategy Call" + Fortune 500 / eight-figures-pipeline credibility line. Canonical: https://astrispartners.co/blog/reading-outbound-metrics [Resources](https://astrispartners.co/resources) / How-to Why open rates lie, what reply rate hides, and the only conversion chain that tells you if outbound is working. July 2026 · 6 min read Privacy proxies inflate opens, positive replies get buried inside total reply rate, and meetings booked gets mistaken for the finish line when it's just another checkpoint. Here's how to actually read an outbound report. ## Open rate stopped meaning anything Apple's Mail Privacy Protection pre-fetches every image in an email the moment it hits certain inboxes, whether or not a human ever looks at it. Gmail and other providers run similar image caching. The result is an open rate that reflects how many inboxes ran a background process, not how many people read your subject line and cared. You'll see 60 to 80% open rates on cold campaigns that get almost no human engagement. That number used to tell you something about subject line quality and sender reputation. Now it mostly tells you which email clients your list uses. If a vendor report leads with open rate, that's the first sign they're filling space, not reporting outcomes. ## Reply rate tells you the message landed. It doesn't tell you where. Reply rate is a real signal, people had to actually open the email and type something back. But "reply rate" as a single number hides the only distinction that matters: how many of those replies were positive. A campaign can post a strong total reply rate that's mostly people asking to be removed, out-of-office autoresponders that slipped through, or a flat no. All of that counts as a "reply" in most dashboards. None of it moves you toward revenue. Always ask for the split. Total replies tell you the copy and targeting got attention. Positive replies tell you the offer actually matched what the person needed. A campaign with a modest total reply rate but a high share of positives is healthier than one with a big total reply rate and almost no positives. ## Meetings booked is an input, not an outcome Meetings booked feels like the finish line because it's the number closest to the sales team. It isn't. It's an input into the sales process, the same way a positive reply is an input into meetings booked. The problem shows up when meetings get optimized in isolation. It's possible to book more meetings by loosening qualification, and it's possible to look worse on paper by getting stricter, even as pipeline quality goes up. Meetings booked without a downstream number next to it (show rate, qualified rate, pipeline generated) is a vanity metric wearing an operations costume. ## The qualified call definition changes everything downstream Two vendors can both report "20 calls booked" and mean completely different things. One means 20 calls with anyone who agreed to get on a Zoom. The other means 20 calls with a confirmed decision-maker or influencer, at a company that fits the ICP, who acknowledged a real problem the offer solves. Before comparing any two reporting periods, or any two vendors, get the qualification definition in writing. Ask what disqualifies a booked call from counting. Ask who confirms the decision-maker status, the prospect's self-report or an actual pattern-match against the ICP. A tightened definition will make the "calls booked" number look worse in the short term and the pipeline number look better. That's the trade you want. > A qualified call definition that never changes, and never gets challenged, usually means nobody is checking it against what actually closes. ## Bounce rate is a data quality alarm, not a footnote Bounce rate belongs at the top of the report, not buried at the bottom. A rising bounce rate means one of two things: the list is stale or was never verified well, or your sending infrastructure is degrading and providers are starting to distrust it. Either way, it's a leading indicator. Deliverability problems show up in bounce rate before they show up in reply rate, because a bounced email never had a chance to be read in the first place. If bounce rate creeps up campaign over campaign, everything downstream, opens, replies, meetings, will look worse for reasons that have nothing to do with your offer or your copy. Chase this number first when performance dips. ## The only chain that matters Every other metric is a waypoint. The chain that actually explains whether outbound is working is: - Sends that reach a real inbox - Positive replies from that volume - Qualified calls from those positive replies - Pipeline generated from those calls - Revenue closed from that pipeline Each step is a conversion rate off the step before it. When something breaks, this chain tells you where. A drop in positive replies with stable sends points at targeting or offer. A drop in qualified calls with stable positive replies points at how "qualified" is being defined or who's doing the vetting. A drop in pipeline with stable qualified calls points at the sales process, not outbound at all. Most reporting stops at meetings booked because that's where the outbound vendor's job visibly ends. But a vendor who can't speak to what happened after the call, even loosely, is asking you to trust that the chain holds without ever showing it to you. The one-page view to insist on Every week, ask for a single page with five rows: sends, bounce rate, positive reply rate, qualified calls (against a written definition), and pipeline generated. No open rate. No total reply rate as a headline number, only the positive/total split underneath it for context. Put current week next to trailing four-week average so a single good or bad week doesn't distort the read. If a vendor can't produce this on one page without a call to explain it, the report is built to be admired, not used. Canonical: https://astrispartners.co/blog/reality-of-running-in-house-outbound [Resources](https://astrispartners.co/resources) / Field note The operational load founders underestimate when they price outbound as a software bill. June 2026 · 7 min read Most founders price outbound as a software bill. They add up the sending tool, a data subscription, maybe a VA to load lists, and conclude that doing it in-house is cheaper than paying an agency. The software is the smallest line item. The real cost is the operating load underneath it, and that load is what nobody quotes you. Here is what running outbound actually involves once you go past the demo screens. Not the recipes, just the props on the table. By the end you should be able to see the whole machine and still feel that replicating it would eat a person alive. ## The sending infrastructure is a standing maintenance job You cannot run real volume off your main company domain. One spam trap or a bad week and your primary email starts landing in junk, which means invoices, contracts, and customer replies start landing in junk too. So the first move is to route outbound through separate sending domains, each with its own set of mailboxes, deliberately walled off from the domain your business actually runs on. Every one of those domains has to be bought, configured with the right authentication records, and then warmed. Warming means slowly ramping send volume over weeks so the mailbox providers learn to trust it. Skip the ramp and you burn the domain before you send a single real email. Then comes the part founders never budget for: this is not a setup task, it is a standing one. Domains age out. Mailboxes get flagged. Provider rules shift. Deliverability drifts, quietly, and the only way you find out is that replies dry up and you cannot tell whether the copy is bad or the mail is invisible. Somebody has to watch inbox placement, retire domains that are cooked, spin up replacements, and keep the whole fleet warm at all times. That is a weekly discipline with no finish line. ## Lists are built, not bought The instinct is to buy a list. Buying a list gets you the same stale export every competitor already emailed, riddled with people who left the company two years ago. A list you can actually work is built. You define the exact segment, find where those companies and people genuinely surface, pull the records, and then do the unglamorous part: verify them. Email verification is not optional. Send to a list you did not verify and a chunk bounces, and bounces are the single fastest way to wreck the deliverability you spent weeks building. Bad data does not just waste sends, it actively poisons the infrastructure. > A list is a claim about reality, and reality changes every quarter. People change jobs. Companies get acquired. Titles shift. A list that was clean in January is decaying by March. Keeping targeting accurate is not a one-time pull, it is a rebuild you run again and again. ## Enrichment is what makes a message land A verified name and email tells you almost nothing about why this person should care today. Enrichment is the work of attaching the context that lets you write something true and specific: what the company does, how it is structured, what changed recently, what pressure the role is probably under. This is also where live buying signals live. A company that just raised, just hired for a certain function, just expanded into a new market is in a different frame of mind than one that is static. Catching that window is the difference between a message that feels timed and one that feels random. But signals are only useful if someone is watching for them and feeding them into the send while they are still fresh. A signal from last quarter is just trivia. ## Volume is the price of learning anything You cannot conclude much from a hundred emails. The response is too noisy. To learn whether an angle works, a subject line pulls, or a segment is even reachable, you need enough volume for the numbers to mean something. That is the uncomfortable truth under all outbound testing: signal requires scale. Which sets up a real tension. You need volume to learn, and volume is exactly what strains deliverability and burns through good prospects. Running that balance well means: - Testing a small number of variables at a time so you can actually read the result - Keeping enough send volume live to reach significance before the market shifts under you - Killing losing angles fast and pushing the winners, without over-fitting to one lucky week - Never letting the pursuit of volume outrun what the infrastructure can safely carry Messaging is not a write-once task either. What worked last quarter fatigues. The market gets used to a frame. Good outbound is a rolling series of small experiments, most of which fail, run at enough scale to trust the ones that do not. ## Replies decide everything, and they are time-sensitive Every send is aimed at one outcome: a reply that turns into a booked call. The moment a reply lands, a clock starts. Answer a warm prospect within minutes and you often keep them. Answer the next morning and a real share of that interest has cooled. At any real volume, replies arrive all day, mixed in with out-of-office notes, unsubscribes, and the occasional angry one. Someone has to triage them fast, tell the genuine interest from the noise, handle objections in a human way, and drive toward a time on the calendar. This is a live, attention-heavy job that does not respect your other meetings. It is arguably the single hardest piece to run in-house, because it cannot be batched to a convenient hour. ## If you cannot trace it to a booked call, you are guessing The last discipline ties the others together. You have to instrument the whole thing so you can see, cleanly, which segment and which message produced which reply and which booked call. Without that, you cannot tell a copy problem from a data problem from a deliverability problem, and you will fix the wrong one. That means clean tracking from send through reply through meeting, a definition of what actually counts as a qualified call, and enough hygiene in the numbers that the story they tell is real. Founders who skip this end up optimizing on vibes, pouring effort into a segment that felt promising and never once carried its weight. ## The load, stacked up Read that back as a list of jobs, not paragraphs: - Keep a fleet of domains and mailboxes warm and out of spam, forever - Build and verify accurate lists, and rebuild them as they decay - Enrich records and catch buying signals while they are still live - Run messaging experiments at enough volume to actually learn - Triage and answer replies within minutes, all day - Instrument every step back to a booked call and keep the data honest Each line is its own discipline with its own way of going wrong. Any one of them, done well, is real work. Doing all of them at once, every day, without letting one slip and quietly break the others, is not a task you slot beside running the company. It is a full job, and honestly closer to several. You can absolutely learn every piece of this. The real question is whether this system should run on you, daily, forever, while you are also building the product and closing the calls it generates. Seeing the whole machine laid out tends to answer that on its own. Canonical: https://astrispartners.co/blog/state-of-b2b-outbound [Resources](https://astrispartners.co/resources) / Report Where cold outbound actually sits going into 2026: what broke, and what the operators still booking real revenue do differently. July 2026 · 7 min read The volume machine that carried B2B outbound for the last decade is running out of road. This is our read on where cold outbound actually sits going into 2026, what broke, and what the operators who still book real revenue are doing differently. ## The volume machine is hitting its ceiling For about ten years, the outbound playbook was simple. Buy a list, load it into a sending tool, spin up mailboxes, and push more email than the next team. Volume covered a lot of sins. If your list was mediocre and your copy was generic, you sent enough to book a few meetings anyway. The math worked because inboxes were not yet saturated and buyers had not yet learned to tune the noise out. That era is closing. Three things are happening at once. Buyers are saturated. A senior operator at a company worth selling to now gets more cold email in a week than they can read in a month. They have stopped skimming. They pattern-match on the first line and delete. The bar to earn a reply has moved, and it moved because everyone crowded into the same channel with the same approach. The lists are the same lists. Most outbound teams pull from the same handful of data providers. That means the same contacts, sorted by the same filters, land in the same inboxes, often in the same week, from four different vendors selling four different things. When your list is a commodity, your outreach is a commodity. You are not reaching a prospect first. You are reaching them fifth. Reply rates compress under load. As more teams send more email into the same finite set of inboxes, the per-send return falls. This is not a copywriting problem you can A/B test your way out of. It is a structural one. When a channel gets crowded, the average return per action drops, and no amount of subject-line testing reverses a channel-level decline. Teams respond by sending even more, which crowds the channel further, which compresses returns again. > More sends stopped being a strategy the moment everyone had the same send button. ## The shift is from more sends to better data and better timing If volume is a decaying asset, what appreciates? Two things: who you reach and when you reach them. Better data is the first lever. Not more contacts. Different contacts, assembled in a way the commodity providers cannot replicate. The value is in the list nobody else has, built from sources that require actual work to compile rather than a checkout button. When your list is genuinely yours, your first email is the first relevant email that prospect has gotten on the topic, and relevance is what earns a reply now. Timing is the second lever. A prospect who just raised a round, opened a new office, hired a VP into a function you serve, or shipped a product in your lane is a different prospect than the same person cold three months earlier. Buying signals tell you when a company has a reason to care right now. Reaching a good-fit account at the moment its situation changed beats reaching a hundred good-fit accounts at a random Tuesday. The teams pulling ahead in 2026 have stopped optimizing send volume and started optimizing the match between the message and the moment. None of this is a trick. It is a reallocation of effort. The old model spent its energy on sending infrastructure. The new model spends it upstream, on the list and the trigger, and treats sending as the easy part. ## Meetings booked is the wrong headline metric Here is a position that will annoy a lot of agencies, including some that would happily take your money: the number of meetings booked is a vanity metric, and building your program around it quietly steers you toward the wrong behavior. A meeting is an input, not an outcome. It is easy to book meetings if that is the only number you are graded on. Loosen the targeting, widen the offer, chase anyone with a pulse who will take a call, and the meeting count climbs. Then your sales team spends its week on calls with people who were never going to buy, morale drops, and pipeline does not move. The agency reports a great month. The business does not feel one. The metric that matters is revenue, and the metric one step upstream of revenue is qualified pipeline from decision-makers who actually fit. A smaller number of the right conversations beats a larger number of the wrong ones every quarter. This is why we think about outbound in terms of qualified calls with real decision-makers, not raw meeting volume. Ten to twenty of the right conversations a month, with people who can sign, is a program that shows up in the revenue line. A calendar full of tire-kickers is theater. When you are evaluating any outbound effort, your own or a vendor’s, ask what happened after the meeting. Did it become pipeline? Did pipeline become revenue? If nobody can answer that, the meeting count is decoration. ## Buyers now research you inside AI tools before they hit your website The other structural shift of 2026 is where the buying decision actually starts. It no longer starts on your website. A buyer with a problem now opens an AI assistant and asks it who solves that problem, what the options are, and how they compare. They arrive at a shortlist before they have visited a single vendor site. By the time they land on your page, they are confirming a decision that was substantially shaped somewhere you were not in the room. This changes what outbound has to do. A cold email is no longer just a nudge toward your website. It is often the first time a buyer hears a specific, human point of view before the flattening happens, before your category gets summarized into three bullet points that make every vendor sound the same. Outbound that says something real, from a named person, with a point of view a model cannot generate, does work that a search result cannot. It also raises the cost of sounding generic. If your outreach reads like it came out of the same template as everyone else’s, you are reinforcing the exact sameness the buyer is already being handed. The outbound that lands is the outbound that sounds like a specific operator who understands the buyer’s specific situation, because that is the one thing the buyer cannot get from a tool. ## Where this leaves you going into 2026 The channel is not dead. The lazy version of it is. Spray-and-pray outbound will keep declining because the conditions that made it work are gone and are not coming back. What replaces it is narrower and more demanding. Lists that are genuinely yours instead of everyone’s. Timing driven by real signals instead of a send schedule. A definition of success that runs all the way to revenue instead of stopping at a booked calendar slot. And a voice specific enough to survive contact with a buyer who has already been handed the generic version by a machine. The teams that make that shift will find outbound still works about as well as it ever did. The teams that keep buying the same lists and pushing more volume will keep watching their numbers compress, and will keep blaming the copy. June 2026 · 5 min read Most agencies treat the first call as a pitch. Ours is a working meeting. Thirty minutes, video, no deck, no prep required on your end. You leave with a document, not a proposal. ## Why we run it this way Outbound only works when the targeting and the offer are right before a single email goes out. Most of what kills a cold outbound program happens upstream of copywriting: wrong segment, wrong data source, wrong signal, wrong message tested first. A sales pitch doesn't fix any of that. A working session does, because it forces both sides to get specific about the business before anyone talks about hiring an agency. So we treat the first meeting as the first piece of real work. You get value from it whether or not you ever sign anything. ## What we ask about We're not filling out a discovery form. We're trying to understand your business well enough to build a targeting plan by the end of the call. That means questions like: - Market. Who buys this, what's the buying trigger, and how big is the addressable universe. - ICP. Which accounts have actually closed and which ones dragged. We care more about your closed-won pattern than your aspirational persona. - Offer. What you sell, what it costs, and what the sales cycle looks like from first call to signed contract. - How you sell today. Inbound, referral, outbound, some mix. Who's doing the closing and how much capacity they have for new conversations. - What you've tried. Past outbound, past agencies, past tools. What worked, what didn't, and why you think it didn't. This is usually the most useful ten minutes of the call, because the failure pattern tells us more than the success pattern does. None of this requires prep on your side. If you don't know your close rate by segment off the top of your head, that's fine, we'll work with what you do know. What we look at afterward After the call, we take what you told us and go build against it. That means pulling your closed-won accounts and any CRM or list data you're willing to share, checking what the real addressable market looks like for the segments you named, and identifying which buying signals are actually observable for your category versus which ones sound good but can't be tracked reliably. We also look at what you've already sent, when you have samples, to see where the message and the targeting parted ways. We don't do this work live on the call. It takes us a few days because it has to be specific to your market, not a template with your logo on it. ## What you get A custom 90-day outbound growth plan. It covers: - Segments. Two or three specific account groups worth targeting first, ranked by how fast they should convert, not by how big the list is. - Data sources. What list-building approach fits each segment. We won't hand you our sourcing methodology, but we'll tell you what kind of data you need and why the obvious sources probably won't get you there. - Signals worth watching. The handful of buying-intent signals that are real and trackable for your category, and a warning against the ones that look good in a sales deck but don't hold up in practice. - Messaging to test. Two or three angles worth running in the first month, and what we'd expect each one to tell you. You keep this plan regardless of what happens next. If you want to run it yourself, run it with another agency, or hand it to an internal hire, that's yours to do. "The plan is the pitch. If it's specific enough to be useful without us, that's the point, not a risk we're managing around." Who this isn't for We'll say this plainly on the call, not after we've taken your money. No proven offer. If you haven't closed real customers yet and you're still figuring out what people will pay for, outbound will just get you fast, expensive no's. Fix the offer first. Deal sizes too small. Cold outbound has real cost per qualified conversation. If your average deal doesn't clear a certain size, the math doesn't work no matter how good the targeting is. Nobody to close. We book the calls. If there's no one on your side with the time or authority to run them and close, the calls turn into wasted meetings and that's on the system, not on the leads. If any of that describes where you are, we'll tell you directly and point you toward what to fix first. There's no version of this where we take on a client who's structurally set up to fail, because that costs us more than it costs you. Canonical: https://astrispartners.co/blog/what-is-gtm-engineering [Resources](https://astrispartners.co/resources) / Field note A plain explanation of what the term means, why it showed up, and what it changes about how pipeline gets built. May 2026 · 6 min read “GTM engineering” is a new label for an old idea, sharpened by better tools. Strip away the jargon and it means one thing: treating go-to-market as a system you build, instrument, and improve. ## Where the term came from For years, sales and marketing ran on effort. More calls, more emails, more content. The lever was always “do more of it.” GTM engineering is the response to a simple realization: most of that effort is wasted on the wrong accounts, with the wrong message, at the wrong time, and you can now use data to fix all three before anyone lifts a finger. The “engineering” part is not about code for its own sake. It is about building a repeatable pipeline the way an engineer would: define the inputs, instrument the steps, and improve the parts that are leaking. ## What it actually involves In practice, a GTM engineer spends their time on four things. First, defining who to reach with real precision, down to the accounts showing signs they are in the market right now. Second, building the data and tooling to reach those accounts reliably, which includes the unglamorous work of deliverability and clean records. Third, testing what message gets a response, in market, with enough volume to learn something real. Fourth, connecting the whole thing to revenue so the team can see which inputs actually produce closed deals. ## Why it matters to you If you are a founder or a commercial leader, the practical upside is that pipeline stops being a mystery. You can point to why a given account was reached, what was said, and what it turned into. When something stops working, you can find the step that broke instead of guessing. It also changes who you need. The old model scaled by hiring more junior reps. This one scales by building a better system and putting experienced judgment on top of it. ## The honest caveat GTM engineering is not magic, and the label is already being attached to a lot of ordinary tooling that has nothing to do with it. The underlying discipline still holds up. The test is simple. If a “GTM engineering” approach cannot tell you what closed and why, it is just outbound with a new name. Canonical: https://astrispartners.co/blog/why-more-meetings-is-the-wrong-goal [Resources](https://astrispartners.co/resources) / Teardown Why booking more calls often does not move revenue, and the simpler number to hold your outbound to instead. May 2026 · 5 min read Almost every outbound engagement is sold and measured on meetings booked. It is the wrong number, and the math shows why. ## The funnel everyone forgets A meeting is four or five steps away from revenue. It has to become a qualified opportunity, survive discovery, get a proposal, and close. Each step has a drop-off. If the meeting was with the wrong person at the wrong account, the drop-off at the very first step is close to total. So two programs can book the same number of meetings and produce completely different results. One fills the calendar with curious people who will never buy. The other books fewer meetings with people who have a budget and a reason to move. On a meetings-booked dashboard, they look identical. ## A simple worked example Say two vendors each book 20 meetings in a month. Vendor A targets broadly. Of the 20 meetings, 4 become real opportunities and 1 closes. Vendor B targets on buying signals. Of their 20 meetings, 12 become opportunities and 4 close. Same meeting count. Four times the closed revenue. If you paid per meeting, you would rate them the same. If you paid for pipeline, you would never use Vendor A again. ## Why the wrong metric persists Meetings are easy to count and easy to take credit for. They show up fast, which makes everyone feel productive in week two. Revenue takes a quarter to show, and it forces an uncomfortable question: did any of this actually work? Agencies optimize for what they are paid on. If the contract rewards meetings, you get meetings, whether or not they ever become deals. ## What to hold outbound to instead Track the meetings, but do not stop there. Follow them to qualified opportunities and then to closed revenue, and judge the program on the bottom of that chain. It takes a quarter to read instead of a week, but it is the number that reflects whether outbound actually paid off.
